Hiboy Brake Adjustment & Replacement Guide
If your Hiboy e-bike brakes feel spongy, squeal under hard stops, or pull the bike to one side, you don’t need a shop visit. Most Hiboy models—including the S2, S2 Pro, S2R, and MAX—use mechanical disc brakes with a cable-actuated caliper. That means the two most common fixes, cable tension and caliper alignment, take about 10 minutes with a 5mm Allen key and a 10mm wrench. This guide walks through tuning, pad replacement, and the break-in process that keeps stopping power consistent.
Diagnosing What Your Hiboy Brakes Actually Need
Before turning any bolts, squeeze the brake lever and watch the caliper. The symptom tells you which adjustment applies.
Spongy lever that pulls close to the handlebar: The brake cable has stretched or slipped. This is the most common issue on new Hiboys, as cables seat and stretch during the first 50–100 miles. Fix with cable tension adjustment.
Lever feels firm but the bike doesn’t slow down: The brake pads are either glazed (hardened from overheating) or worn down to the backing plate. Check pad thickness through the caliper opening—if less than 1mm of pad material remains, replace them.
Squealing or grinding noise during braking: Usually a caliper alignment issue. The rotor is rubbing against one pad more than the other, or the rotor itself is bent. Alignment fixes most noise; a bent rotor needs truing or replacement.
Pulling to one side when braking: One caliper is engaging before the other. This is a cable tension balance issue between the front and rear brakes, not a pad problem.
A critical safety check before you start: If the brake lever pulls all the way to the handlebar with zero resistance, or if you hear metal-on-metal grinding (not squealing), stop riding immediately. A cable may have snapped internally or the pads may be worn to the backing plate. Either condition means the brake can fail entirely mid-ride. Do not attempt adjustments—replace the cable or pads before riding again.
Adjusting Cable Tension on Hiboy Mechanical Disc Brakes
Hiboy’s mechanical brakes use a cable running from the lever to the caliper arm. When you pull the lever, the cable pulls the arm, which pushes one pad into the rotor. Tension adjustment sets how far the lever travels before that pad touches.
Step 1: Use the Barrel Adjuster First
The barrel adjuster sits where the cable housing meets the caliper (or on the brake lever itself, depending on the model). Turn it counterclockwise to increase tension—this shortens the effective cable length and pulls the caliper arm closer to the rotor.
Turn in half-turn increments, then squeeze the lever. You want the lever to feel firm with about 1–1.5 inches of travel before resistance. If the lever still touches the handlebar after 3–4 full turns, move to the cable anchor bolt.
Step 2: Reset and Re-anchor the Cable
If the barrel adjuster runs out of range, the cable has stretched too far for fine-tuning to fix.
1. Loosen the 5mm Allen bolt holding the cable at the caliper arm.
2. Pull the cable taut by hand—firm, but not so hard that you pull the caliper arm fully against the rotor.
3. Tighten the anchor bolt to 5–6 Nm (hand-tight plus a quarter turn is fine if you don’t have a torque wrench).
4. Re-check lever feel and fine-tune with the barrel adjuster.
Model note: On the S2 Pro and S2R, the cable anchor bolt is recessed behind the caliper. You may need a ball-end Allen key to reach it at a slight angle. On the MAX, the anchor is more accessible but the cable housing has a quick-release joint near the head tube—make sure it’s fully seated before adjusting.
Step 3: Check Pad Gap
After tensioning, spin the front wheel. You should hear a light, consistent rubbing sound—that’s the pad barely kissing the rotor. If you hear a heavy scrape or the wheel stops quickly, the pad gap is too tight. Back off the barrel adjuster a quarter turn until the wheel spins freely with only a faint tick.
Verify the fix works: Before you call this done, do a stationary test. With the bike on its kickstand or held upright, squeeze the brake lever and try to push the bike forward. The rear wheel (or front wheel, depending on which brake you adjusted) should lock solidly and not rotate. Then release the lever and confirm the wheel spins freely again. If the brake locks but doesn’t release, the cable is too tight—back off the barrel adjuster until the wheel spins with only the light pad kiss.
Centering the Caliper for Even Pad Contact
A misaligned caliper causes one pad to touch the rotor before the other, which produces squeal and uneven pad wear. This is the fix for “brake works but sounds terrible.”
1. Loosen both caliper mounting bolts (usually 5mm Allen) just enough that the caliper can wiggle side to side, but not so much that it flops.
2. Squeeze and hold the brake lever firmly. This centers the caliper over the rotor as the pads clamp down.
3. While holding the lever, tighten both mounting bolts alternately—a little on one, a little on the other—to keep the caliper from shifting.
4. Release the lever and spin the wheel. The rotor should pass through the caliper with even clearance on both sides.
If the rotor still rubs on one side, the caliper mounting bracket may be slightly bent from a crash or shipping impact. In that case, loosen the bolts, slide a business card between the rotor and the non-rubbing pad, then re-tighten. This shims the caliper into a centered position.
Why this matters for rotor life: A misaligned caliper doesn’t just make noise—it heats one pad disproportionately. That heat transfers to the rotor, causing warping over time. A warped rotor feels like a pulsing brake lever and requires rotor replacement, not just adjustment.
When to stop and escalate: If you’ve centered the caliper twice and the rotor still rubs heavily on one side, or if you see the rotor visibly wobble as the wheel spins, stop adjusting. A bent rotor or bent mounting bracket won’t be fixed by further loosening and re-tightening. This is the point to contact Hiboy support or take the bike to a shop. Attempting to force a badly bent rotor back into true without a truing fork can crack it, and a cracked rotor can fail catastrophically at speed.
Replacing Worn Brake Pads on Hiboy E-Bikes
Hiboy uses standard disc brake pads compatible with most mechanical calipers. The S2, S2 Pro, S2R, and MAX all use resin (organic) pads from the factory. Resin pads stop well in dry conditions and are quiet, but they wear faster than sintered (metallic) pads—especially if you ride in wet or gritty conditions.
When to Replace
Check pad thickness through the top of the caliper. If you see less than 1mm of pad material above the metal backing plate, replace them. Also replace if the pad surface looks shiny and glassy—that’s glazing from repeated hard braking, and new pads are cheaper than trying to deglaze old ones.
Step-by-Step Pad Swap
1. Remove the wheel or work through the caliper opening. On most Hiboy models, you can leave the wheel on and access the pads from the top of the caliper.
2. Remove the retaining pin (a small cotter pin or clip) that holds the pads in place. On S2-series brakes, this is a split pin you pull straight out with pliers.
3. Slide both pads out through the top of the caliper. Note which side has the wear indicator—the pad with the metal tab that squeals when worn.
4. Push the caliper piston back with a flathead screwdriver or a pad spreader tool. This creates room for the thicker new pads.
5. Insert the new pads, replace the retaining pin, and reinstall the wheel if you removed it.
6. Pump the brake lever a few times to seat the pads against the rotor.
Pad choice trade-off: Resin pads (stock) give you quiet, predictable stopping and are fine for commuting under 20 mph. Sintered pads handle heat better and last 2–3x longer, but they’re noisier and can feel grabby when cold. If you ride hilly routes or carry cargo, sintered pads are worth the swap. For flat commutes, stick with resin.
A common mistake to avoid: Don’t touch the pad surface with your fingers. The oils from your skin contaminate the pad material and cause squealing that no amount of adjustment will fix. If you do contaminate a pad, sand the surface lightly with fine grit paper or replace it. The same rule applies to rotors—handle them by the edges only, and clean them with isopropyl alcohol if you accidentally touch the braking surface.
Bedding In New Brake Pads (Don’t Skip This)
New pads need a break-in process to transfer an even layer of pad material onto the rotor. Without this, braking feels weak and grabby at the same time—the pad only contacts the rotor in patches.
1. Find a flat, empty stretch of road or parking lot.
2. Accelerate to about 10–12 mph.
3. Pull the brake lever firmly to slow to a near-stop, but don’t come to a complete halt.
4. Repeat 10–15 times, letting the brakes cool for a few seconds between stops.
You’ll feel braking power build as the pad material transfers to the rotor. If you hear a high-pitched squeal during bed-in, you’re braking too hard—ease off and let the rotor cool.
Warning: Avoid full emergency stops during the first 20 miles after a pad swap. The transfer layer is still fragile, and a hard stop can rip it off, leaving you with glazed pads and weak braking.
How to confirm bed-in worked: After the 10–15 cycles, do a moderate stop from 12 mph. The brake should feel firm, with no vibration through the lever and no high-pitched squeal. A low, quiet hum is normal. If the brake still feels weak or grabs in pulses, the pads didn’t transfer evenly—repeat the bed-in process with gentler stops. If the problem persists after a second attempt, the rotor may be contaminated with oil, which requires rotor cleaning or replacement.
Rotor Truing: When Adjustment Isn’t Enough
If you’ve aligned the caliper, set tension, and still hear a rhythmic scraping sound with each wheel rotation, the rotor is likely bent. A rotor with more than 0.3mm of lateral runout needs truing.
Check for a bent rotor: Spin the wheel slowly and watch the rotor as it passes through the caliper. If it wobbles side to side, it’s bent.
Truing method: Use a rotor truing fork (or an adjustable wrench) to gently bend the rotor back into true. Work in small increments—bend, check, repeat. A rotor that’s badly bent or has a visible crack needs replacement, not truing.
Rotor replacement note: Hiboy rotors are 160mm on most models. When replacing, match the mounting pattern (6-bolt on S2-series, centerlock on some newer MAX units). Torque the mounting bolts to 6 Nm in a star pattern to avoid warping the rotor during installation.
The stop threshold for rotor work: If the rotor has a visible crack, a deep gouge, or is bent so severely that the wheel won’t spin without the rotor catching the caliper, do not attempt truing. Replace the rotor. A cracked rotor can separate at speed, and a severely bent one will make braking unpredictable. Both conditions are beyond the scope of adjustment and require parts replacement.
When to Replace Cables and Housings
Cable tension adjustments fix stretched cables, but cables also corrode and fray over time. If you’ve adjusted tension and the brake still feels mushy, or if the lever feels gritty when pulled, the cable is likely binding inside the housing.
Signs of cable wear:
- Visible fraying at the cable anchor or lever
- Rust or discoloration along the exposed cable
- Lever feels rough or catches when pulled
Replacement frequency: Most commuters get 1,500–2,500 miles from a brake cable. If you ride in rain or salt, inspect cables every 500 miles.
Replacing a cable involves routing the new cable through the housing, anchoring it at the caliper, and re-setting tension. It’s a 20-minute job with a cable cutter and a 5mm Allen key. If you’re not comfortable with cable routing, a shop will typically charge $20–$40 for the part and labor.
When to stop and escalate: If you’ve replaced the cable and the lever still feels spongy, or if the new cable binds immediately, the housing itself may be kinked or corroded internally. Housing replacement requires cutting new housing to length and is more involved than a cable swap. At this point, a shop visit is reasonable—the diagnostic time isn’t worth the $20–$40 savings for most riders. Similarly, if the brake lever itself feels loose or wobbly at the handlebar clamp, stop riding and have the lever assembly inspected; a failing lever mechanism won’t be fixed by cable work.
Model-Specific Notes
Hiboy S2 and S2 Pro: These use identical mechanical disc brakes. The caliper mounting bolts are accessible without removing the wheel, which makes alignment easier. The barrel adjuster is on the caliper, not the lever.
Hiboy S2R: Same brake hardware as the S2, but the cable routing runs through the frame. When adjusting tension, check that the cable housing is fully seated in the frame guides—a partially seated housing creates a spongy feel that no amount of barrel adjuster turning will fix.
Hiboy MAX: The MAX uses a slightly larger caliper with a quick-release cable joint near the head tube. If the brake feels completely loose, check this joint first—it can pop open during transport. The MAX also has a longer cable run, so expect more initial cable stretch during the first 100 miles.
Hiboy Titan and P6: These models use hydraulic disc brakes, not mechanical. Hydraulic systems require bleeding when the lever feels spongy, and pad replacement follows the same steps but without cable tension adjustment. If you own a Titan or P6, skip the cable steps above and focus on caliper alignment and pad replacement. Hydraulic bleeding requires specific tools and fluid (usually mineral oil, not DOT fluid—check your manual), and getting this wrong can introduce air bubbles that make braking worse. If you’re not experienced with hydraulic brake bleeding, this is a job worth taking to a shop.
Maintenance Schedule That Prevents Brake Problems
A simple routine keeps Hiboy brakes working without constant fiddling:
- Every 100 miles: Check pad thickness and cable tension. Adjust barrel adjuster as needed.
- Every 300 miles: Clean rotors with isopropyl alcohol and a lint-free cloth. Oil from your fingers or chain lube creates brake squeal and reduces stopping power.
- Every 500 miles: Inspect cables for fraying and check caliper alignment. Re-center if the rotor rubs.
- Every 1,000 miles: Replace pads if worn, and consider replacing cables if you ride in wet conditions.
